A serious importer and a factory do not need vague promises. When those facts are kept in separate messages or unstated assumptions, a low unit price can hide a high-risk decision.

1. Begin with importer-owned market evidence

The importer is closest to the local channel and owns the decision to buy. A useful market brief identifies the importing company, country, sales channel, intended customer, comparable products, observed selling position, promotion pattern, service expectation and current inventory exposure. Evidence may include dated distributor lists, shelf or marketplace records, competitor specifications, anonymized sales history, return reasons, customer questions and quotations from local logistics or service providers.

Separate observation from assumption. A competitor listing proves that an offer existed when recorded; it does not prove units sold. A distributor opinion is an input, not market demand. A previous fast-selling model does not prove that another capacity, brand or price level will move at the same pace. Record the source, date, market and decision supported by each item. If the buyer cannot validate demand yet, define a controlled test hypothesis instead of presenting a forecast as fact.

2. Convert a product direction into one controlled SKU

Category names are too broad for cost or risk comparison. An air fryer direction must become one model, capacity, control type, rated voltage, frequency, plug and cord, power, functions, accessories, materials, appearance and current sample revision. A rechargeable fan also needs its charging input, battery identity, adapter or cable, run-time test method and transport-evidence questions. Every category has its own missing fields, so the buyer should use the exact current specification rather than a generic category checklist.

Freeze OEM files by filename and revision: brand artwork, rating label, manual, color box, barcode and master carton marks. State which sample and signed specification control if a catalog line, message, artwork or quotation differs. Calculate cost per ordered unit, expected saleable unit and received saleable unit separately when damage, shortage or inspection rejection may change the denominator. 5. Treat selling price and margin as buyer-controlled hypotheses

A local selling position should be linked to a real channel, comparable product, date and service scope. A supermarket shelf price, distributor offer and marketplace listing may represent different tax, promotion, warranty and payment conditions. The importer should distinguish gross selling price, discounts, channel deductions, finance or collection exposure, returns, service cost and tax before calculating a contribution result. No factory can prove future sell-through from a public listing or buyer target alone.

Use scenario ranges rather than one optimistic number. Test lower sales volume, longer cash collection, higher freight, exchange-rate movement, damaged cartons, slower inventory rotation and additional service cases. The decision may be to proceed, reduce the SKU count, change packing, request another sample, delay, or stop. A stop decision based on evidence can protect resources better than forcing an order to fit an unsupported target.

6. Put timing and working capital into the same model

Cash can remain committed through sample approval, deposit, production, inspection, balance payment, shipment, customs, inland delivery, channel allocation and customer collection. Record each milestone with an owner, earliest and latest planning date, dependency and evidence required for release. Production and shipment dates are not guaranteed by a public guide; they require a written project schedule after product, material, OEM files, quantity, payment and available production resources are confirmed.

The required warehouse date should work backward through destination and factory milestones. Seasonal fan or promotional appliance orders need enough time for version approval and corrective action, not only ocean transit. If a milestone slips, update the full cash and receiving model. Do not preserve an outdated launch assumption merely because a deposit has already been paid.

7. Allocate mixed-container resources by SKU

A mixed container can reduce the number of separate sourcing handoffs, but it does not make weak products safer. Assign quantity, carton dimensions, weight, loading reference, cash allocation, evidence status, inspection scope and receiving plan to every SKU. 8. Release the order through evidence gates

Shipment release confirms inspection decision, packed quantity, carton marks, packing list, loading or shipment reference and required commercial documents.

Every gate needs a named approver and a record. Progress photographs or videos can show an observable stage, but they do not prove final quantity or conformity. Previous factory, inspection, loading or customer videos support supplier evaluation only within their recorded context. They do not approve another buyer's SKU or future order.

9. Use destination receiving evidence to control the next decision

At receipt, record shipment identity, seal where applicable, carton count, visible damage, shortages, model and revision, sample opening, functional checks and document consistency before goods are dispersed. Keep dated photos, videos and quantities. Separate transport damage, packing failure, product nonconformity, document inconsistency and local handling because each requires different evidence and responsibility review.

After channel allocation, the importer may share non-confidential sell-through, stock age, return reasons, service cases, parts used and cash-collection evidence.
